The World Games came to TulipTech with their requirement to build a comprehensive digital platform to deliver live sports streaming and video-on-demand content to its global audience. The project involved developing a fully functional web application capable of streaming live events and providing video-on-demand content, along with mobile applications for both Android and iOS.
A key component of the project was a custom-designed content management system (CMS) that allowed administrators to upload and edit information about sports and athletes, manage podcasts, coordinate live event schedules, and generate embedded video links for distribution to sports federations.
Additionally, the platform needed to incorporate the capability to run sponsored advertisements and overlays to support monetisation objectives.

The project faced several significant challenges from the beginning. The development team was tasked with recreating the website to align with the existing platform, but they did not have access to the UI design files. They also had to strictly adhere to The World Games brand guidelines.
One of the most demanding aspects was the aggressive timeline of just three months to deliver both web and mobile applications. Additionally, the platform needed to support streaming to mainland China using CDNs, which added a layer of technical complexity.
During development, unexpected difficulties arose. A critical issue emerged with the results system, where the data provider (Swiss) was delivering data inconsistently across different events. The documentation for the Results System Component (RSC) was unclear and provided insufficient guidance for validating the logic.
The situation got worse during the live event when the team was informed that they needed to switch to an event-level API. This change required a complete rewrite of the results module while ensuring that live streaming remained uninterrupted.
The tight deadline also influenced the technology choices. The decision to use React Native for mobile development meant that the team had to manually configure the entire JWPlayer video player from scratch, as there was no ready-made solution available.
Internally, the aggressive timeline created pressure on resources and allowed minimal margin for error. Even a minor misstep could have jeopardised the entire project.

The primary objective was to deliver a fully functional, multi-platform streaming solution within the three-month deadline while maintaining brand consistency and ensuring reliable global streaming capabilities, including to mainland China.
The team implemented a strategic approach by identifying critical and potentially challenging components immediately after gathering requirements and prioritising them. Dependencies such as user profiles and privacy features, essential for app store approval, were identified and addressed early in the development cycle, even as requirements continued to be gathered from the client.
To maintain alignment and ensure project success, the team established weekly client meetings and provided demos after each sprint, creating a continuous feedback loop that kept all stakeholders informed and aligned throughout the development process.

The team employed several strategic and technical solutions to overcome the project's challenges. To address the results of system complications during the live event, they worked to rewrite the entire results module while managing the critical requirement of maintaining uninterrupted streaming.
For the React Native video player integration, the team undertook the complex task of manually configuring JWPlayer from the ground up, creating a custom implementation tailored to the platform's needs.
The strategic planning approach proved crucial to the project. By identifying and tackling the most challenging components early, the team built momentum and reduced risk. The focus on critical dependencies like user profiles and privacy requirements ensured that app store submission requirements were addressed proactively.
Throughout the process, the agile sprint methodology combined with weekly client demonstrations ensured continuous validation of direction and rapid course correction when needed, fostering strong team collaboration and transparent communication

The successful delivery of the World Games platform within a three-month timeline created new capabilities and opportunities for the organisation. The comprehensive streaming solution enabled The World Games to reach a global audience with both live events and on-demand content across web and mobile platforms.
The custom CMS empowered sports federations with self-service tools to manage their content, schedules, and video embeds independently.
The platform's ad and overlay capabilities unlocked new monetisation opportunities, while the ability to stream reliably to mainland China expanded market reach significantly.
The project delivered a scalable platform that strengthened The World Games's digital presence and competitive position in the sports streaming market, providing a robust technical foundation capable of supporting future growth and evolving requirements.

This project showcased our ability to deliver complex streaming solutions under extreme time pressure. The three-month timeline for both web and mobile platforms required strategic prioritisation and technical excellence.
Our proactive approach of identifying critical components and dependencies early—particularly app store requirements like user profiles and privacy features—proved essential to meeting the aggressive deadline and avoiding potential bottlenecks.
The live event presented an unexpected challenge when we were required to switch to an event-level API and rewrite the results module during active streaming. This tested our team's adaptability and reinforced the importance of building flexible systems capable of accommodating real-time changes.
While manually configuring JWPlayer for React Native added complexity, this decision enabled us to deliver both iOS and Android applications within the compressed timeline and enhanced our expertise in custom video player implementations.
Our agile methodology with weekly client demos maintained alignment and built trust throughout the project, allowing us to validate direction continuously and make rapid adjustments when needed.
So, successfully delivering a scalable, global streaming platform with live events, video-on-demand, and CDN streaming to mainland China within such a tight timeline demonstrates our capability to execute under pressure while maintaining quality standards.
This project has certainly strengthened our expertise in building high-performance streaming solutions and managing time-sensitive digital transformations.
